Mail Toad: 5 New Clients Using Our Own Playbook

The Client

Mail Toad — the name comes with a cartoon frog wearing an envelope for a body, green and a little goofy against the black wordmark — runs email and LinkedIn outbound for other B2B companies. Which raises the obvious question, the one every prospect eventually asks in a discovery call: if this actually works, why don't you use it on yourselves? So at some point the team stopped answering that question in theory and just ran the campaign, the same infrastructure, the same warmup schedule, the same rules about domains and DNS records that get sold to every client, pointed instead at growing Mail Toad's own book of business.

The Challenge

Referrals had carried the agency a long way — happy clients talk, especially in tight-knit industries like agency-to-agency work — but referrals alone don't scale on a schedule, and an outreach agency that can't demonstrably grow its own pipeline is a hard sell to a skeptical prospect. The target wasn't abstract: agency owners and marketing leaders who fit Mail Toad's own ideal client profile, the same profile the team builds for every account before touching a single domain.

Our Approach

The system ran wider than usual, combining isolated, warmed-up sending domains with coordinated LinkedIn touches — a connection request timed a day or two after the first email, a comment on a post before a follow-up message, the kind of layered approach that makes a cold reach-out feel less cold by the third touch. Volume was higher than most single-client campaigns, because Mail Toad was, in effect, running its own acquisition at agency scale rather than at the scale of one client's niche. Replies got triaged the same way every client's replies get triaged: qualified, booked, handed to whoever was free that week for the call.

There's something a little recursive about watching your own team read a reply from a prospect who was pitched using the exact script written for someone else's business two months earlier.

Results

The campaign sent 177,234 emails to 59,078 contacted leads, with 54,352 of those fully worked through the sequence. The reply rate came in at 0.9%, five hundred and thirty-two replies, and roughly 31.4% of those — a hundred and sixty-seven conversations — turned positive. Bounce rate stayed low at 0.7% across a volume that size. Five new clients signed with Mail Toad out of that pipeline, adding more than $40,000 in new revenue — smaller in absolute terms than some of the campaigns run for outside clients, but proof, run on the agency's own numbers, that the system holds up when there's nowhere left to hide behind someone else's brand.
